Meet the Machine: From Watches to Swiss Lathes

Most machinists know the Citizen Swiss lathe. Fewer know that the company started by making watches. That is not trivia. It is the entire explanation for why Citizen machines cut the way they do, and why their sliding headstock lathes have become the reference equipment in medical, aerospace, and automotive precision turning worldwide.

From Timepieces to Tool Paths

Citizen Watch Co., Ltd. traces back to 1918, when the Shokosha Watch Research Institute was founded in Tokyo with a single goal: build watches in Japan that could compete with Swiss imports. At the time, the Japanese watch industry barely existed. Swiss and American manufacturers dominated, and the prevailing assumption was that precision horology required European or American hands. Shokosha set out to prove otherwise.

By 1924, the institute produced its first pocket watch. In 1930, the company adopted the name Citizen, chosen by Tokyo's mayor Shimpei Goto to signal that these watches were meant to be accessible to ordinary people, not reserved for the wealthy. The name stuck because the ambition behind it was real. Through the 1930s, Citizen expanded from pocket watches into wristwatches, building a reputation for precision manufacturing that competed directly with established Swiss brands at a fraction of the price.

But making precision timepieces at scale required something the company could not buy off the shelf: machines precise enough to turn watch components measured in fractions of a millimeter. By 1936, Citizen was building its own machine tools. Not as a side business. As a necessity. The lathes they needed to produce watch gears, stems, and cases did not exist at the tolerances they required, so they built them. Watch components are some of the most demanding turned parts in manufacturing: stem diameters under 1mm, gear teeth that must mesh without perceptible play, cases finished to tolerances tighter than what most job shops quote on production work. The machines Citizen built to produce those parts had to hold single-digit micron accuracy at sustained production speeds.

That internal toolmaking operation eventually became Citizen Machinery Co., Ltd., formally established as a standalone division and later a subsidiary. Through the postwar decades, Citizen's watch business grew into one of the largest in the world, and the machine tool division grew alongside it, supplying not only Citizen's own factories but other manufacturers who needed the same class of precision turning equipment. The machines it produces today still carry the DNA of that original problem: how do you turn very small, very precise parts at production volume without sacrificing accuracy? Every design decision in the Cincom and Miyano product lines traces back to that question.

"Citizen did not enter the machine tool business. The machine tool business did not exist at the tolerances they needed. So they built it."

The Citizen Swiss Lathe and Why the Brand Owns It

A Swiss-type lathe, also called a sliding headstock lathe, works differently from a conventional turning center. Instead of the tool moving to the workpiece, the bar stock slides through a guide bushing past the cutting tool. The material is supported millimeters from the cut point. That changes everything. Deflection drops. Surface finish improves. Length-to-diameter ratios that would be impossible on a fixed-head lathe become routine.

The concept originated in Switzerland in the late 1800s, developed specifically to manufacture watch components. Small diameter parts with fine features require support as close to the cutting zone as possible. Without a guide bushing, a long slender pin deflects under tool pressure, chatter marks the surface, and the part goes out of tolerance. The sliding headstock solved that problem by keeping the unsupported length between the bushing and the tool tip to an absolute minimum, regardless of the total part length.

Citizen took that concept, refined it over decades of producing their own watch components, and turned it into the Cincom line of CNC Swiss lathes that now runs in production facilities on every continent. The company that needed Swiss-type precision to build watches became the company that defines Swiss-type precision for everyone else.

Cincom: The Swiss Line

The Cincom series is where Citizen's reputation lives. Models like the L20, L32, and M32 are benchmark machines in the Swiss lathe category, and the name Cincom itself is practically synonymous with Swiss-type turning in many shops.

The L20 handles bar stock up to 20mm and is one of the most widely installed Swiss lathes in North America. It runs complex parts with multiple tools cutting simultaneously, coordinated by Citizen's Cincom System control software. The machine overlaps operations so the spindle is never idle waiting on a single tool path to finish. On a medical bone screw, for example, the L20 can be threading, drilling, and deburring in the same cycle, with each tool entering the cut at a different point in the program. The result is cycle times that single-tool setups cannot match.

The L32 pushes capacity to 32mm bar stock and adds tooling stations for parts that need milling, cross-drilling, and back-working in a single cycle. The M32 takes it further with a modular tool zone that can be reconfigured for different part families without rebuilding the setup from scratch. That modularity matters in contract shops where the job mix changes weekly and setup time between part numbers directly affects margin.

Citizen also offers the Cincom A20, a lower-cost entry point for shops moving into Swiss-type work for the first time. It carries the same sliding headstock architecture and guide bushing system as the rest of the line but with a simplified tool layout. Shops that have been subcontracting Swiss work or running it on conventional lathes with compromised results find the A20 a practical way to bring that capability in-house.

These are not general-purpose turning centers trying to do Swiss work on the side. They are Swiss machines, engineered by a company that has been solving the small-precision-part problem for nearly a century.

"The Cincom L20 runs multiple tools simultaneously, coordinated so the spindle is never waiting on a single tool path. That is not a feature. That is how cycle time shrinks without shortcuts."

Miyano: The Fixed-Head Side

Citizen also builds fixed-head CNC lathes under the Miyano brand. The BNE and BNJ series are turning centers designed for parts that do not need a guide bushing but still demand the accuracy and finish quality Citizen is known for. The Miyano name predates Citizen's acquisition: Miyano Machinery was an established builder of precision lathes before Citizen brought them into the family, and the engineering lineage shows in machines that prioritize rigidity, thermal stability, and repeatable accuracy over travel range or spindle size.

The Miyano BNE-51SY is a compact turning center with a sub-spindle and Y-axis that handles complex parts up to 51mm diameter in a single setup. It shares control architecture and build philosophy with the Cincom line but serves a different part envelope. The sub-spindle picks up the part from the main spindle for back-end work, eliminating the second operation that would otherwise require a separate machine, a separate fixture, and a separate chance for the part to shift off datum.

For shops that run both Swiss-type and fixed-head work, the Cincom and Miyano lines together cover the full spectrum of precision turned parts without leaving the same ecosystem of controls, service, and tooling logic. Operators who learn Citizen's control interface on a Cincom carry that knowledge directly to a Miyano, and vice versa. That commonality reduces training time and makes scheduling across machine types simpler.

What to Know When Buying a Used Citizen

Citizen machines hold their value well on the secondary market, and for good reason. The sliding headstock design has fewer wear-sensitive components than a conventional lathe. There is no turret indexing mechanism wearing out under constant repositioning. The guide bushing, which is a consumable, is inexpensive and straightforward to replace. The bar feeder interface is standardized across most models, which means aftermarket bar feeders integrate without custom engineering.

When evaluating a used Cincom, the guide bushing bore condition, spindle runout, and axis backlash are the three numbers that matter most. A Cincom that has been maintained on schedule will show single-digit micron runout even after years of production use. Ask for the maintenance log, check the spindle hours if the control tracks them, and run a test cut on a known material. The machine will tell you what it has left.

Who Runs Citizen Machines

Medical device manufacturers cutting titanium bone screws at tolerances measured in microns. Aerospace suppliers turning Inconel fittings that cannot afford a secondary operation. Automotive plants producing fuel injector components at volumes where cycle time is profit margin. Electronics companies making connector pins at diameters most machinists would not attempt on a conventional lathe. And watchmakers. Still.

The common thread across every one of those applications is the same problem Citizen set out to solve in 1936: small parts, tight tolerances, production pace, no room for error. That is what this company builds for, and it is what every machine in the Cincom and Miyano lineup reflects.
