Done In One: The 2026 Launch Cycle Was an Argument Against Your Second Setup

What does done in one actually mean?

Done in one describes a machine that takes a part from raw stock to finished part in a single setup, with no handoff to a second machine and no second fixturing operation. In practice that means a turning center that also mills, drills, bores, and now grinds, using a B-axis milling spindle, a sub-spindle that catches the part for back working, and enough tool capacity to hold every tool the job needs at the same time. Builders call the category multitasking, turn-mill, or mill-turn depending on the badge. What separates it from a lathe with live tooling is the B-axis. Live tooling drills and mills on the centerline or perpendicular to it. A B-axis orients the milling spindle at any angle in between, which is what lets one machine finish a part that used to need three.

Done in one was the through line of the 2026 machine launch cycle. Okuma, Index, Traub, and Mazak all introduced machines built to delete an operation rather than shave a second off a cycle, and the order data says shops are paying up for exactly that. Here is what the shift actually buys, what it costs, and what it does to the used turning market.

There is a plastic bin at the end of almost every lathe in America. Parts come off the chuck, go in the bin, and wait. Sometimes they wait an hour. Sometimes they wait until Thursday, because the mill that does the cross holes is tied up on a different job and nobody wants to break that setup. The bin is not a storage problem. The bin is the second setup, sitting in physical form on the shop floor, tying up cash in parts that are neither raw stock nor finished goods.

Every significant metal removal launch this year was an attack on that bin.

The 2026 Multitasking Machine Launches, Side by Side

The pattern is easier to see as a list than as a narrative. Here is what the major turning and turn-mill builders put in front of North American buyers over the past twelve months, and what each one is designed to absorb.

Look at the third column. Not one of those machines was introduced on the promise of a faster cut. Every one of them was introduced on the promise of a shorter traveler.

The Number Underneath All of It

Product launches tell you what builders want to sell. Order data tells you what shops actually bought. This year the two agree, and the agreement is in one specific gap.

Through July 2026, U.S. manufacturing technology orders totaled $4.03 billion, up 37.1 percent over the same stretch of 2025. July alone came in at $605.8 million, 55.2 percent ahead of July 2025. Those are the headline numbers, and they are the ones that get quoted.

The number that matters more is the one underneath. Year to date, order value grew 33 percent. Unit volume grew 13 percent. Shops did not buy twenty percent more machines, they bought machines that cost roughly eighteen percent more apiece, and AMT attributes the spread directly to "sustained growth in demand for additional automation."

A twenty point spread between dollars and units is not inflation. It is a purchasing decision, repeated across thousands of shops, to replace two machines with one better one.

That is the whole story of the launch cycle in one statistic. The floor space, the second operator, the fixture inventory, the work in process sitting in the bin: those are the costs a shop is now buying its way out of, and it is willing to pay a premium per machine to do it.

Grinding on a Turn-Mill Is the Real Tell

Of everything shown in this cycle, the Mazak INTEGREX i-350S NEO is the one worth sitting with. It was introduced at DISCOVER 2025 and carried into Chicago this September, and it is the first machine in the INTEGREX line to add grinding. Grinding was the last operation that reliably forced a part off the machine.

Think about what that means on a traveler. A hydraulic spool, a pump shaft, a bearing journal: turn it, mill the cross features, then send it out or across the aisle to a grinder because the print calls for a finish and a tolerance that hard turning will not hold consistently. That handoff has been a permanent fixture of precision work for as long as there have been precision parts. Putting the grinding wheel inside the turn-mill envelope is not a feature addition. It is the removal of the last structural excuse for a second setup on a large class of parts.

It is also a thermal problem, which is why the machine ships on MAZATROL SmoothAi with Ai Thermal Shield. Holding a ground tolerance inside a machine that just finished a heavy roughing pass means managing the heat that roughing put into the casting. The control work is doing as much here as the mechanical work.

This Is a Labor Strategy Wearing a Productivity Costume

Deloitte and the Manufacturing Institute put the need at as many as 3.8 million new manufacturing workers by 2033, with roughly 1.9 million of those positions likely to go unfilled if nothing changes. Every setup on a traveler requires a person who can indicate a part, dial in a fixture, and prove out the first article. That is not entry level work, and it is the exact skill set that is hardest to replace.

Done in one does not reduce the skill a shop needs. It relocates it. The hours you stop spending on the floor indicating a second op, you spend up front on a programmer who can post a B-axis turn-mill without crashing it. One skilled programmer covers many machines. One skilled setup hand covers one setup at a time. That arithmetic is why the category is growing, and it is worth being honest that the arithmetic favors shops that already have the programming bench.

What Done In One Does to the Used Turn-Mill Market

Two things follow from a launch cycle like this, and they point in opposite directions.

First: process consolidation does not depreciate the way speed does. A machine bought in 2014 on the promise of a faster cycle is now competing against machines that cut faster, and that advantage has eroded every year since. A machine bought in 2014 on the promise of eliminating two setups still eliminates exactly two setups today. The traveler it shortens is the same length it was on day one. That is an unusual property in capital equipment, and it is why a well kept multitasking machine holds its position in a shop longer than a comparably aged single purpose machine.

Second: every done in one machine installed displaces something. When a shop consolidates three operations onto one platform, the 2-axis lathe and the VMC that used to do ops 20 and 30 do not evaporate. They get sold, traded, or pushed to the back wall. That is the supply side of a consolidation wave, and it is where the bargains live. It is also where the traps live, because a machine that came out of a cell because it was displaced is a very different asset from a machine that came out of a cell because it was worn out, and the listing photo looks identical either way.

On pricing, we are going to decline to give you a band. There is not enough clean transaction data on late model turn-mills to publish one honestly, and the asking prices that are public are asking prices, not clearing prices. Anyone who hands you a confident dollar figure for a used INTEGREX or MULTUS without telling you the spindle hours, the B-axis condition, and the option string is selling you a number, not a valuation.

The Honest Counter-Case Against Done In One

Done in one concentrates risk. A part that runs across four machines has four points of failure, but it also has four places to reroute when one of them goes down. A part that runs on one machine has one point of failure and no plan B. When a turn-mill is down, the whole part is down, and the service call on a B-axis is not a Tuesday afternoon fix.

The programming burden is real and it is front loaded. A shop that buys a turn-mill and staffs it like a lathe will run it like a lathe, which means paying turn-mill money for turning work. We have watched that happen. The machine is not the bottleneck in that scenario, the process planning is.

And here is the part that costs us the sale sometimes: if you run one part family in real volume, and your setups are already short and repeatable, a second dedicated machine may beat a turn-mill on cost per part. Consolidation earns its premium on high mix and long travelers. On a job that runs the same part for eleven months, the dedicated machine wins on capital cost and on the fact that nobody has to be clever to keep it running.

If you are shopping a used one, the inspection list is short and non-negotiable: B-axis clamp repeatability under load, not just indicated cold. Sub-spindle alignment and the condition of the transfer. Tool magazine and changer cycle, every pocket. And the option string on the control, because on several of these platforms the capability you think you are buying is license gated, and unlocking it after the fact is not cheap.

What is a multitasking CNC machine?

A multitasking CNC machine is a turning center that also performs milling, drilling, boring, and on some platforms grinding, so a part can be finished in one setup instead of moving between machines. The defining hardware is a B-axis milling spindle, a sub-spindle for back working, and a tool magazine large enough to hold every tool the job needs at once. Builders market the same category under the names multitasking, turn-mill, and mill-turn.

What is the difference between live tooling and a B-axis?

Live tooling drives a rotating tool from the turret, but it is fixed to the centerline or perpendicular to it, so it can only produce features on the face or on the outside diameter. A B-axis rotates the milling spindle itself, letting it approach the part at any angle in between. That is the capability that lets a single machine produce angled holes, compound features, and contoured surfaces that would otherwise require a move to a machining center.

Is a used turn-mill worth it compared to buying two separate machines?

It depends on your mix, not on your volume. Consolidation earns its premium on high mix work with long travelers, where the setups you delete are the real cost. If you run one part family in steady volume with short, repeatable setups, two dedicated machines often win on capital cost and on uptime, because a turn-mill concentrates the whole part on one point of failure. Count your setups before you count your spindles.

What should I inspect on a used multitasking machine?

Four things, in this order. B-axis clamp repeatability tested under load rather than indicated cold, because a B-axis that holds position unloaded can still walk under a cut. Sub-spindle alignment and the condition of the part transfer. Tool magazine and changer cycle through every pocket, not a sample. And the option string on the control, because on several platforms the capability you assume you are buying is license gated and enabling it afterward is expensive.

Do multitasking machines actually reduce labor?

They relocate it more than they reduce it. The hours saved are setup hours on the floor, which is skilled work, and the hours added are programming hours up front, which is also skilled work. The arithmetic favors done in one because one programmer supports many machines while one setup hand supports one setup at a time. Shops without a programming bench tend to under-use the machine rather than save labor with it.

What happens to the machines a turn-mill replaces?

They reach the secondary market. When a shop consolidates three operations onto one platform, the 2-axis lathe and the vertical machining center that ran the later operations get sold, traded, or idled. That supply is the buying opportunity in a consolidation cycle, with one caution: a machine displaced by consolidation and a machine retired because it was worn out look identical in a listing photo, and only an inspection separates them.

The builders spent 2026 telling you that the second setup is the expensive part of your process. They are right, and the order data says the market already believes them. The opening for a used buyer is on the other side of that same trade.
