Trading In a CNC Machine: The Owner's Half and Our Half
The new machine has a delivery date. The old one is sitting exactly where the new one goes, still full of coolant, still holding the program for a job you ran last week. Somebody has to deal with it, and in most shops that somebody finds out about it around ten days before the truck arrives. What happens in those ten days decides how much that machine is worth.
This guide has two halves, because a trade-in has two halves. The first is everything the machine's owner controls: the data, the fluids, the documentation, the tooling and the condition the rigger finds it in. The second is what happens once we are involved, including the four different ways a machine can leave your floor and how to tell which one fits your situation. In our experience buying and selling this equipment since 2008, most of the value that goes missing in a trade-in goes missing in the first half, before anybody has talked about price.
What does it mean to trade in a CNC machine?
Trading in a CNC machine means converting the machine you are replacing into value toward what comes next, either as cash or as credit against another purchase. In practice it covers four different transactions: an outright purchase where a dealer buys the machine from you directly, a retail listing where a dealer markets and sells it on your behalf for a commission, a timed online auction where competitive bidding sets the price against a fixed deadline, and a full liquidation where an entire facility is appraised and dispersed at once. They pay differently, they take different amounts of time, and the right one depends far more on your deadline than on your machine.
Part One: Back Up the Machine Before You Touch Anything Else
This is first because it is the only step that becomes impossible later. Once the machine is powered down, disconnected and on a truck, anything living in that control is out of reach until it is running again somewhere else, and sometimes not even then.
Pull a full backup while the machine is still under power: machine parameters, the ladder or PLC program, the tool library, work and tool offsets, custom macros, pitch error compensation, and the alarm history. Get it onto media you keep and verify you can read it back on something other than the machine itself. On older controls this may mean a serial transfer and a laptop somebody has to go find, which is exactly why it should not wait until the last afternoon.
Two reasons this matters to your wallet. A machine that ships with a verified parameter backup is a machine the next owner can commission quickly, and buyers pay for that. And if anything goes sideways during the move, that backup is the difference between a service call and a rebuild.
Take Your Data Off It
Backing up and cleaning out are two different jobs, and shops routinely do the first and forget the second. That control has been running your customers' parts. Before the machine leaves, remove the production files, the customer part programs, the fixture and workholding data, any network configuration or credentials stored on it, and any licensed software tied to your shop.
This is not housekeeping. Part programs are your customers' geometry. If you run work under a confidentiality agreement, and most shops do somewhere in the mix, that program leaving your building on a machine you sold is a real exposure with somebody else's name on it. If you run controlled work, the standard is higher again and the answer is not "we probably deleted it."
Do it deliberately, write down that you did it, and have the person who did it sign the note. It takes twenty minutes and it is the cheapest insurance in this entire process.
Back up first, then wipe. Do it in that order and do it while the machine still has power. Every other step on this list can be done late or done twice. This one gets exactly one attempt, and it happens before the disconnect.
Document It While It Is Still Running
A machine documented while it was cutting appraises better than the same machine documented cold in a corner under a tarp, because one has proof of condition and the other has a description. Video of a live spindle, a tool change cycling, and axes moving under power is the strongest evidence of condition that exists, and once the machine is down you cannot go back and get it.
Capture while it runs. Video of a spindle warm-up through the full speed range, a tool change or two, and each axis traversing. If you can run a test part and hold a dimension, record that and keep the inspection report.
Photograph from every angle. Full machine from four sides, the control with the screen on, the spindle nose, the table or chuck, the tool magazine, the way covers, the chip conveyor, and the data plate with the serial number legible.
Build the paper file. Manufacturer, model, serial number, year of build, control type and generation, and hours if the control reports them. Add the maintenance records, the manuals and electrical prints, any recent service reports, any ballbar or laser calibration data, and the alarm history you pulled during the backup.
Coolant, Chips and Corrosion
Used coolant is regulated waste, not mop water. In the United States the Environmental Protection Agency governs hazardous waste under the Resource Conservation and Recovery Act, and whether your spent coolant counts as hazardous depends on whether it shows ignitability, corrosivity, reactivity or toxicity, whether it appears on an EPA list, and what it has picked up from the metals you cut. Toxicity Characteristic Leaching Procedure testing is how that gets determined. Rules then vary again by state, county and sewer district, so the local answer is the one that governs.
The short version for a shop preparing a machine: do not put it down a drain on the assumption that it is fine, and do not send a full tank out on a truck. Have it pumped and hauled by somebody who handles it for a living, keep the manifest, and put that manifest in the file with everything else.
Then clean the machine out properly. Chips out of the pans, the conveyor and the enclosure. Filters pulled and dealt with. And once it is dry, protect the bare iron: ways, table surfaces, the spindle taper and any exposed machined face get a rust preventative before the machine sits, because a machine crossing the country in a trailer in February will sweat, and surface rust on a table is the first thing a buyer sees and the last thing they forget.
Account for Everything That Is Not Bolted Down
This is where deals get uncomfortable, and it is entirely avoidable. Decide in advance what goes with the machine and write it down, because the buyer's understanding and yours are frequently different and the gap is discovered on the loading dock.
On a lathe that means chucks and jaw sets, the steady rest and follow rest, the tailstock and centers, the bar feeder and its collets, and the toolholders. On a machining center it means the tool magazine contents, holders and retention knobs, the vises and fixture plates, the fourth axis or trunnion, and the probe and its stylus kit. On either, it means the chip conveyor, the coolant system and any pumps, the remote handwheel, the manuals and prints, and any spare parts you bought for it.
Tooling and workholding are a meaningful fraction of what a machine is worth. If they are staying with you, say so early and the number reflects it honestly. If they are going, list them, because a documented package is worth more than an assumed one.
Prep for the Rigger
You are not moving the machine. We handle that. But the rigger's day, and your risk, depends on what they find when they arrive.
Know the numbers before the truck is scheduled. Weight, overall length, width and height, and the manufacturer's designated lifting points. A machine that has to be tipped or broken down because nobody checked a doorway is a different job at a different price.
Walk the path out. Door widths, overhead clearance, floor loading along the route, dock height, and whatever is currently parked in the aisle. Walk it physically rather than from memory of the building.
Isolate every energy source, not just the power. Lockout and tagout procedures cover electrical, compressed air, hydraulic and pneumatic pressure and any stored mechanical energy. The electrical disconnect is work for a qualified electrician, and it should be scheduled rather than improvised on removal morning.
Secure the machine for transport. Axes moved to their transport positions and locked or blocked per the manufacturer, the spindle secured, loose components removed and crated, doors latched, and the electrical cabinet closed and protected.
Watch the shared systems. If this machine shares compressed air, a central coolant system, mist collection or a dust system with equipment that is staying, plan that shutdown so you are not taking the rest of the floor down with it.
The Things That Quietly Cost You Money
Waiting until the machine is down to think about selling it. A cold machine in a corner cannot be demonstrated, and everything you would have used to prove condition is now unavailable.
Pressure washing it. Water into a way cover, a cabinet or a spindle causes damage that outlasts the shine. Clean it, do not blast it.
Stripping tooling out quietly after the number is agreed. It gets noticed at loading, and it turns a straightforward transaction into a renegotiation nobody enjoys.
Assuming an old control makes it scrap. Control generation affects value and rarely settles it. The casting that holds the machine's geometry does not wear out the way the wear items do, so condition, configuration and what it can still hold matter more than the year on the plate. Ask before anybody calls a scrap hauler, because that call cannot be undone.

The honest way to choose is to start with your deadline rather than your machine. A hard delivery date on the replacement points at an outright purchase or an auction. Real runway points at a retail listing. More than a few machines points at an auction or a liquidation.
