The Turret Lathe and the Jump From One Tool to Many

What is a turret lathe?

A turret lathe is a lathe with a rotating, multi-station tool holder, the turret, that lets an operator run a fixed sequence of cutting operations without swapping tools by hand between them. Each tool is set up once in its own station, and the turret indexes from one to the next in order, so a part can be turned, drilled, bored, and threaded in a repeatable sequence. The first American turret lathe was built by Stephen Fitch around 1845 to produce the many screws needed for percussion locks on a large government pistol contract. The idea, one setup cycling through many tools, is the direct ancestor of the automatic screw machine and the tool turret on every CNC lathe today.

Every time the turret on your lathe indexes to the next tool, you are watching an idea a gunsmith had in 1845. He built the first one by hand to fill a pistol contract, and the logic has not changed since.

Here's the part most machinists never think about: before the turret, the tool did not take turns. The operator did. Every change of tool was a person stopping the cut, pulling one cutter out, clamping the next one in, and re-setting it to the work. The turret lathe took that job away from the human and gave it to the machine, and that single move is the seed of nearly everything automated that came after it.

What a Turret Lathe Actually Is

Picture a plain engine lathe. It has one toolpost. You put a tool in it, make a cut, then loosen the post, swap the tool, and re-set it for the next operation. Every operation on the part means a stop, a change, and a fresh setup, and the accuracy of that setup depends on the operator getting it right every single time.

A turret lathe replaces that single toolpost with a rotating holder carrying several tools at once, each in its own station. You set up all the tools one time. Then, instead of changing tools, you index the turret: rotate it to bring the next tool into position, already set, already located. A part can be faced, drilled, bored, and threaded by cycling the turret through its stations in order. Fitch's early design ran a sequence of operations this way, and the operator no longer stopped to switch tools between them. The setup held the accuracy. The turret held the sequence.

The Pistol Contract That Forced It

Necessity built the turret lathe, and the necessity was screws. Around 1845, Stephen Fitch faced the job of producing the enormous number of small screws needed for the percussion locks on a government contract for 30,000 pistols. Every lock needed screws, every screw needed several operations, and doing that on a plain lathe meant an endless cycle of stop, swap, and re-set, multiplied by tens of thousands of parts. The math did not work with a single toolpost.

So Fitch changed the machine to fit the job. Put the tools on a turret, set them once, and let the operator run through the sequence part after part without breaking down the setup each time. It is a familiar pattern to anyone in this trade: a hard production number that a normal machine cannot hit economically is exactly the pressure that produces a new kind of machine. The pistol contract was the forcing function, and the turret lathe was the answer.

First in America, Not First on Earth

Credit where it belongs, and only where it belongs. Fitch is rightly remembered for the first American turret lathe, but he did not invent the turret idea from nothing. Across the Atlantic, a British capstan lathe, a lathe with a turret-style multi-tool head, had been patented in the late 1830s, before Fitch's machine. So the honest way to say it is that Fitch built the first turret lathe in America around 1845, not the first turret lathe that ever existed.

That distinction matters, and not only for accuracy. It is how machine tool development almost always works. Ideas cross oceans and workshops, someone adapts a concept to a local problem, and the version that sticks is often the one that met a real production need at the right moment. Fitch's machine mattered because it solved an American manufacturing crisis with parts by the tens of thousands, and because the line of development that followed it ran straight through American industry.

From Operator to Sequence

The real breakthrough was not the hardware. It was the shift in where the sequence lived. On an engine lathe, the order of operations lived in the operator's head and hands, executed fresh on every part, and only as consistent as the operator was that hour. On a turret lathe, the sequence was built into the setup. Once the tools were located and the stops were set, the machine ran the same sequence the same way every time, and the operator's job shifted from executing each step to feeding the cycle and watching it hold.

That is the exact shift that every layer of automation since has repeated. The skill did not vanish, it moved into the setup, into getting the sequence right once so it could be run many times. A machinist who could set up a turret lathe correctly was worth more than one who could only run a single tool well, because his work multiplied across every part that came off the machine after him.

On a plain lathe, the sequence lived in the operator. On a turret lathe, it lived in the setup. That is the whole idea of automation, and it started with a turret full of screw-cutting tools.

Where It Went: Spencer and the Automatic

Fitch put the sequence into the setup. The next question was obvious: if the tools run in a fixed order, why does a human need to advance them at all? In 1873, Christopher Spencer answered it with the first fully automatic turret lathe, using a cam mechanism, often called a brain wheel, to trip the operations in sequence on their own. The machine now ran the cycle without a hand on it.

That machine became the automatic screw machine, and it is what let American industry turn out small precision parts, screws, fittings, fasteners, pins, by the millions. An entire category of manufacturing, and a lot of the modern world's hardware, traces back to that lineage: Fitch's turret, then Spencer's automation of it. The sequence went from the operator, to the setup, to the machine itself.

The Turret on Your Floor Today

Walk up to any CNC lathe and look at the turret. It carries a dozen or more tools, each in its own station, and the control indexes from one to the next in a programmed sequence, turning, drilling, boring, threading, without a human swapping anything. Add live tooling and it mills too. The control writes the order now, and servos drive the index, but the concept on the screen is the concept Fitch built by hand in 1845: set the tools once, run the sequence, repeat.

That is why the turret lathe is worth a Monday. It is not a museum piece. It is the moment the sequence left the operator's hands, and every automated lathe since, up to the machine running in your shop right now, is a descendant of a gunsmith trying to make thirty thousand pistols' worth of screws.
